Data vs. Drama: Why Sustainability Gets Stuck on the Factory Floor

20 February 2026

You’ve got the strategy deck. The board’s bought in. Targets are public. Then it’s Tuesday morning on the factory floor… and nothing’s really shifted.

That boardroom-to-operations gap usually gets labelled “implementation”. But on the ground it’s simpler (and harder): you’re stuck between Data and Drama.

The Jam: Data vs. Buy‑In

Most teams in the messy middle are split into two camps:

Both are true. And both stall you.

If the data is fuzzy, sustainability feels like guesswork. If the buy‑in is missing, the numbers just sit in a spreadsheet while production focuses on output, quality, safety, and cost.

The Reality: Scale Makes Blockages Expensive

This gets brutally clear in convenience food. When mergers and growth mean a billion sandwiches’ worth of volume running through sites and supply chains, small inefficiencies become massive. That’s when the “drama” kicks in: retailer pressure, customer scrutiny, internal firefighting.

But the fix still isn’t a prettier roadmap. It’s practical delivery: data you can trust, actions your teams can run on a Tuesday morning, and a rhythm that keeps it moving.

The Fix: Small Wins + Visible Feedback Loops

The muddy boots approach is unglamorous — and it works:

  1. Start small and measurable. Pick one line, one product, one shift. Get a baseline (even if it’s imperfect).
  2. Make it visible. Put the number where the team can see it. Show how it moves when decisions change.
  3. Connect carbon to efficiency. Energy waste is carbon waste. Scrap is carbon waste. Downtime is carbon waste. Now sustainability isn’t “extra” — it’s performance.
  4. Build the feedback loop. Measure → talk → act → measure again. Keep it grounded in what’s actually possible.

This is where Data meets Culture: people engage when the numbers are real, and the numbers improve when people actually use them.
